The client and the brief
The Birmingham 2026 European Athletics Championships were the first European Athletics Championships ever hosted in the United Kingdom. Alexander Stadium in Perry Barr, redeveloped for the 2022 Commonwealth Games, hosted more than 1,500 athletes from around 50 nations across 13 sessions of competition, plus city centre marathons and race walks finishing at Victoria Square.
Our client, a major event delivery partner working on the championships, approached Bouden Coach Travel for scheduled coach shuttles across the week. The original brief was straightforward. A small number of coaches, running on a daily pattern between city centre pickup points and Alexander Stadium, for the duration of the event.
The reality turned out to be very different, and this case study explains how we handled it.
The challenge: passenger volumes higher than forecast
By the end of day two, it was clear that spectator volumes had been underestimated. Session by session, more coach capacity was needed than the original schedule allowed for. Requests for extra coaches began coming in with very little notice, sometimes only a few hours before pickup, and often outside normal office hours.
The operational challenge was not just about vehicles. It was about coordination.
- Additional coaches had to be sourced, briefed and dispatched at short notice.
- Drivers had to be reassigned or added into the rota without breaking legal drivers' hours.
- Pickup points across Alexander Stadium, city centre hotels, Birmingham Coach Station and Birmingham New Street had to be adjusted as passenger flows shifted.
- The client needed a single, reliable point of contact who could absorb every change and confirm every movement.

What we did
Bouden Coach Travel scaled its Birmingham event transport operation up in real time, without disruption to the client and without missing a single scheduled movement across the week.
Fleet and capacity
We deployed a mix of standard and executive coaches from our Birmingham fleet, supported by our vetted UK affiliate network for peak demand periods. Vehicle sizes were matched to session by session passenger flows, ranging from 52 seat and 62 seat coaches for the highest volume evening finals to smaller coaches and minibuses for staff and official movements.
Operations and coordination
Our Birmingham operations team ran the event as a live desk. Every request from the client was logged, quoted, confirmed and dispatched inside a tight window. Driver contact was maintained across every pickup. Where pickup points changed, drivers were briefed live and passengers were kept informed.
Out of hours cover
Because of the volume of last minute changes, standard office hours were not enough. Our senior operations coordinator, Emely Allen, handled out of hours calls from event coordinators, drivers and the client throughout the week, absorbing constant changes and keeping every movement calm and on time. Route pattern
Most journeys ran between:
- Alexander Stadium, Perry Barr
- Birmingham city centre hotels
- Birmingham Coach Station, Digbeth
- Birmingham New Street station
With additional ad hoc runs for staff transfers, media movements and hotel to hotel transfers requested during the week.
The result
- 117 coach journeys delivered across seven days.
- Zero missed pickups on the movements we were responsible for.
- Continuous client contact including out of hours, weekends and late finishes.
- Client relationship strengthened. What began as a small daily shuttle contract became a full week event transport partnership.
The client walked away with a delivery partner who did not just fulfil the original booking, but expanded to meet real demand as it emerged. That is the difference between a coach hire supplier and an event transport partner.
What we learned, and what we would recommend to future event organisers
Large scale sporting events, festivals and championships always create passenger movement demand that is easy to underestimate on paper. Alexander Stadium and Birmingham city centre proved the point across seven days in August 2026.
If you are planning group transport for a similar event, we would recommend the following.
1. Pre plan and pre book wherever possible.
Firm passenger numbers, firm timings and firm pickup points protect your budget and protect the passenger experience. Late booking is more expensive, harder to schedule, and creates avoidable pressure on drivers and coordinators.
2. Build in surge capacity from day one.
For any event over 3 days, plan a reserve capacity clause into your coach hire contract from the start. It costs very little to hold and saves everything on the day.
3. Choose an operator with genuine out of hours cover.
A 24/7 phone line is only useful if a decision maker answers it. Ask any coach hire company how out of hours calls are handled. If the answer is vague, keep looking.
4. Consolidate pickup points.
Fewer, well signed pickup points move more people faster than lots of scattered ones. Alexander Stadium proved this again in 2026.
5. Use a Birmingham based operator for Birmingham based events.
Local knowledge of city centre traffic patterns, event day road closures and the fastest routes to Perry Barr saved us hours across the week.
